The Action Layer: Why AI in CX Just Got Significantly More Consequential

For the past few years AI in customer experience has been impressive but fundamentally passive. It summarised conversations, suggested next steps and routed contacts. It helped human agents find the right answer a few seconds faster. 

AI is no longer limited to understanding what a customer wants or recommending the next best step. It is starting to act inside live systems by cancelling subscriptions, rescheduling appointments, processing refunds, updating account details and moving money.

The Scale of What’s Coming 

The shift from an agentic AI agent that ‘understands’ to an agentic AI agent that ‘acts’ is not a future idea. Research from the UK AI Safety Institute, based on more than 177,000 AI agent tools, points to rapid growth in capabilities linked to payments, data retrieval, bookings, and workflow automation.  

For CX leaders, that means agentic AI is moving beyond conversation and into consequence.

This Isn’t a Chatbot Upgrade. It’s a Different Category of Technology. 

Many organisations still group quite different technologies under the same AI label. For CX it helps to keep one simple distinction in mind. 

Models handle the language. They understand what the customer is saying, extract intent and generate a response. Agents handle the consequences. They decide when to call tools and actually change something in a system, so the result isn’t a recommendation, it’s an outcome. 

A useful shorthand is this. A model writes the shopping list. An agentic agent places the order, applies the discount code and charges the card. 

Here is how that plays out in a CX context:

In practice CX leaders will hear a few different labels for these building blocks: 

  • Large Language Model (LLM): the language model that understands and generates text. 
  • Large Action Model (LAM): still a model, but tuned to plan and sequence actions using tools, not just produce replies. 
  • Agent: combines these models with tools so it can actually change data, bookings or payments in your systems.  
  • Model Context Protocol (MCP): a standard way for AI agents to discover and use many tools through a single connector, often backed by existing APIs under the hood. It works more like a universal port for models than a series of one‑off integrations. 

The simple picture is that models work with intent, and agents use MCP and APIs to turn that intent into action in your customer journeys. 

Why This Matters 

Once agentic AI starts acting, the governance conversation changes. The risk is no longer just that agentic AI gives a poor answer. The risk is that it takes the wrong action in a live customer journey. 

That matters because the upside is real. Agentic AI can: 

  • Support first contact resolution without a human handoff on simple but time‑consuming tasks. 
  • Reduce cost to serve on high‑volume, repeatable journeys by letting AI agents focus on the exceptions. 
  • Deliver immediate, tangible outcomes for customers, rather than promises of a follow‑up. 
  • Open up upsell and cross‑sell opportunities at the right point in the interaction, when intent is strongest. 

At the same time, not every action carries the same stakes. Resetting a password is not the same as processing a cancellation. Checking an order status is not the same as issuing a refund. The governance model that works for one will not work for the other and treating them the same is how organisations create costly, trust‑damaging errors at scale. 

The Real Question 

The real challenge is not whether agentic AI can be used. It is where it should be allowed to act, where humans should stay firmly in control and how those boundaries are designed. 

That means asking a more useful question than “can we automate this?”. The better question is: “what outcome are we trying to achieve, what are the stakes if something goes wrong and how much autonomy should an AI agent have to get there safely?”
